Where to start with AI if your company has not started

The demand is bigger than the buzzwords

So there is real, cheap, unmet demand from companies looking for someone to actually implement this. What there is very little of is anyone answering that demand with something other than a strategy deck.

Start with the week, not with the tool

The single most common mistake is choosing a pilot by enthusiasm. Somebody read about agents, so the first project is an agent, and it succeeds at something nobody was struggling with.

Shadow the real work for a week instead. Not a survey, not estimates, actual observation of where hours go by role. Estimates are always wrong in the same direction: people underreport the small repetitive tasks that add up and overreport the visible hard ones.

Rank by hours returned against build effort

Once you know where the week goes, the shortlist writes itself. Score each candidate on hours it would return per week and on how hard it is to build and maintain. Take the top two. Say no to the rest for now.

Two is deliberate. Teams that start five workflows finish none, because each one needs somebody to notice when it breaks.

Rewrite the process before you automate it

Automating a broken process gets you a faster broken process and a much harder one to fix. Every workflow worth building starts with a rewritten standard operating procedure that the system and the person share.

This is also the step that decides whether the thing survives. A workflow documented as a process outlives the person who built it. A workflow that exists only as a configuration does not.

Name an owner or do not build it

Every workflow needs one person accountable for it working, by name, on a scorecard. Not a team, not a department. The first time an input format changes, that person is why anybody notices.

What good looks like at ninety days

Two workflows live on real work. A measured number of hours returned per week. Documentation someone else could pick up. An owner per workflow. And a ranked list of what comes next, built from evidence rather than from enthusiasm.

If ninety days produced a strategy document and no running system, the engagement failed regardless of how good the document was.
